Deep Work Protocol
Turns a hard decision into a one-page memo: the real decision, options including waiting, the assumption that would flip it, a recommendation and tripwires.
When to use
- A decision with trade-offs: a price change, hiring or contracting, build or buy, which market to enter, whether to stop a project.
- You want to know what would change the answer before you commit.
- An earlier answer was balanced and thoughtful but did not tell you what to do.
When not to use
- Quick factual questions, formatting jobs, simple how-tos.
- Personal or emotional decisions, where a structured verdict would feel cold.
- Decisions that need a regulated professional's sign-off (legal, medical, tax). Use the memo to prepare your questions for them.
Example
User: We're a 6-person SaaS company at €40k monthly recurring revenue. Should we raise prices 30% for all customers next month?
Result (illustrative and abbreviated; your model's wording will differ):
Decision: whether and how to raise prices, decided by the founders before the next billing cycle. Framing note: "30% for everyone, next month" is one of several ways to do it.
Size: partly reversible. A new price for new sign-ups can be quietly undone; a rise for existing customers cannot be undone without a cost in trust. Being wrong shows up as churn within one or two billing cycles.
| Option | How it works | Best case | What kills it |
|---|---|---|---|
| A. Everyone, now | 30% rise for all at the next renewal | +€12k a month fastest | Existing customers churn |
| B. New sign-ups first | New price for new customers; existing prices held for 12 months | Learn willingness to pay at no churn risk | Slower revenue gain |
| C. Higher tier | Keep the price, add a premium plan | Upsell without a fight | Few customers need the extras |
| D. Wait | Change nothing this quarter | No risk now | Underpricing continues |
Flips the answer: how price-sensitive existing customers are. At +30%, revenue stays flat only if you lose no more than 23% of it (1 − 1 ÷ 1.3 ≈ 0.23) (high). Test: talk to your 10 largest accounts before any change.
Recommendation: B (medium). It tests willingness to pay on new sign-ups without risking current revenue. A earns more sooner if customers turn out to be insensitive, but nothing in your data shows that yet.
Tripwires: trial-to-paid conversion for new sign-ups falls more than a quarter below last quarter's rate within 6 weeks → revisit the new price.
This week: 1. Update the pricing page for new sign-ups. 2. Pull last quarter's trial-to-paid rate as the baseline.
