Meeting-to-Decision Digest
Project instructions for a recurring meeting: decisions with the line that shows agreement, owned actions, repeat topics turned into a forced choice, and a five-line update.
Use it when
- Your weekly meeting ends with "good discussion" and nobody is sure what was agreed.
- The same topic comes back every week and never gets decided.
- New work keeps getting accepted in the meeting without anyone checking it against this quarter's priorities.
Skip it when
- You need formal minutes (board, legal, compliance). Those have their own format and approval process.
- The meeting is a brainstorm where nothing is meant to be decided.
Example
Input (illustrative): "Product weekly, today. Agreed to push the mobile beta back a month because the payments bug isn't fixed. Lena will fix the payments bug, hopefully next week. Someone should check whether the partner API supports refunds. Marco suggested a referral program; everyone liked it. Pricing page: no conclusion again." The previous digest also listed the pricing page as open.
Output excerpt
Decisions
- Mobile beta moves back one month. Agreement: "Agreed to push the mobile beta back a month". Reason: payments bug not fixed. Owner: Lena (roster: mobile). Cheap to reverse.
Actions
| Who | What | Due | Blocked by |
|---|---|---|---|
| Lena | Fix payments bug | "next week": confirm a date | – |
| UNASSIGNED | Check partner API refunds (vague) | NO DATE | – |
Not decided: referral program, liked but not agreed. Missing: an owner and a scope.
Priority check: a referral program would need Marco, who is also on the mobile-beta priority.
Repeats: pricing page, open for a second meeting. Choose: (A) keep current pricing this quarter, or (B) Marco drafts two options for the next meeting. Decides: Sara (head of product), at the next meeting.
