Quarterly Planner
Project instructions (ChatGPT, Claude or Gemini): a retro, an hour budget corrected by your real completion rate, three objectives with weekly checks and a stop-doing list.
Use it when
- Every quarter you plan seven things and finish two.
- You are a solo founder or lead a small team and need a planning routine without a planning department.
- Your annual goal feels out of reach and you want the arithmetic before you commit to another quarter of it.
Skip it when
- You need company-wide goals cascading across many teams. Use a dedicated goal-setting process.
- You did not track anything last quarter. It still works, but the retro and the completion rate will rest on your memory; start a log this quarter.
Example
Input (illustrative): "Plan next quarter." Files: last quarter had 5 objectives and 220 planned hours; the course launch shipped, the podcast, website redesign and partner program slipped, the book outline was dropped; 121 of the 220 hours went into planned work. Annual goal €200k, €118k after three quarters. Capacity: 12 weeks × 40 h, one week off, clients and admin 24 h a week, a conference talk (15 h).
Output excerpt
Pattern: "Started everything, finished one."
Hours
| Item | Hours |
|---|---|
| 12 weeks × 40 h | 480 |
| One week off | −40 |
| Clients + admin (24 h × 11 weeks) | −264 |
| Conference talk | −15 |
| Available | 161 |
| × completion rate 55% (121 / 220) | 89 h plan budget |
Goal check: €82k in one quarter is 2.1 times your run rate of about €39k a quarter. Honest version: €160k for the year.
Objectives (87 of 89 h)
- Second course cohort, 40 paid seats. Weekly indicator: waitlist sign-ups. 45 h. Monday: email past buyers the waitlist link. If late: drop the bonus module.
- Three partners live. Weekly indicator: partner conversations held. 30 h. Monday: list ten candidates.
- Homepage only, not the full redesign. 12 h. Monday: send the designer a one-page brief.
Pre-mortem, objective 1: content prep eats the first weeks and selling starts late. Guard: open sales in week 1 and build the content after 20 seats.
